Diablo 4’s Kurast Undercity has developed a bold new reward structure.
Spend a rare Tribute. Complete the timed run. Find the bonus chest. Open it.
Receive absolutely nothing.
Fresh bug reports claim that some Tribute chests inside the Undercity are consuming the required item but failing to drop the promised rewards.
Players have reported empty bonus chests, Rune Tributes producing no runes and valuable Tributes disappearing from inventory entirely.
The Undercity was designed as targeted farming.
Right now, it occasionally appears to target the player’s patience instead.
Some Tribute Chests Are Opening Completely Empty
The clearest report comes from a group playing across PC and PlayStation 5.
According to the players, ordinary Goblin bonus chests still open and drop loot as expected.
The problem affects chests that require the player to spend additional Tributes to open them.
The group claims those chests can consume the Tribute and then produce no loot at all.
They estimate that this happens in roughly half of the affected attempts, although that figure is based on their own experience rather than a confirmed game-wide failure rate.
Another player later reported opening three Greater Tribute of Harmony bonus chests during one run.
All three accepted the interaction.
All three were empty.
Not every run appears to be affected, which makes the problem harder to predict and considerably more dangerous for anyone using a valuable Tribute.
The Game Still Takes The Tribute
The most frustrating detail is that the chest does not simply fail to open.
The Tribute is reportedly consumed.
That means the player pays the entry cost, completes the activity and loses the resource even though the expected reward never appears.
Tributes exist to make Undercity farming more deliberate.
Instead of running generic content and hoping for the correct item category, players spend a specific Tribute to influence the final reward.
That system only works if the exchange is reliable.
When the game takes the Tribute but does not deliver the reward, targeted farming becomes targeted theft with additional loading screens.
Mythic Armaments Chests May Refuse To Open
The same report describes another problem involving Mythic Tribute of Armaments chests.
According to the player, some locked chests require a Mythic Armaments Tribute but remain unavailable even when the party appears to meet the stated conditions.
The group reportedly had the relevant Trials and Tributes progression and Mythic items in their inventories.
The chest still refused to open.
This is separate from the empty-chest problem.
In one case, the game accepts the payment and provides nothing.
In the other, the chest apparently refuses the transaction entirely despite the party believing it has fulfilled the requirements.
Both outcomes are bad.
One is at least honest enough to keep the loot trapped inside.
Rune Tributes Have Their Own Reported Failure
Another recent bug report focuses on Legendary Rune Tributes.
A Steam player claims that running the Undercity with a Rune Tribute and a Veiled Crystal Bargain produced zero runes.
The player said several Legendary Tributes were wasted while testing the combination.
A second user reported seeing the same behaviour and claimed that a Forgotten Souls Bargain still provided runes while the other tested combination did not.
The number of reports is currently small, so it is too early to state that every Veiled Crystal Bargain breaks every Rune Tribute run.
Still, players carrying rare Rune Tributes may want to avoid combining them with that Bargain until Blizzard clarifies the interaction.
The Undercity already contains enough gambling.
Players should not also have to guess which menu option secretly deletes the entire point of the run.
This Is Especially Bad After The Mythic Hotfix
The timing makes the reports more significant.
Blizzard recently improved Mythic Tribute of Armaments rewards.
Torment XII runs now guarantee a Mythic item, while Torment X received a greatly increased chance.
That hotfix made Mythic Tributes considerably more valuable and gave players a clear reason to save them for the highest difficulty they could complete reliably.
It also means a bug that wastes Tributes now carries a larger opportunity cost.
A failed ordinary Tribute run is irritating.
A failed Mythic Tribute interaction can destroy access to a guaranteed Mythic reward.
The ticket has finally become worth using.
Now players need confidence that the machine will not eat it.
Tributes Are Also Reportedly Disappearing From Inventory
Separate reports describe Tributes vanishing before players even enter the Undercity.
One player said 14 Mythic Tributes disappeared alongside most of their Charm, Seal and material Tributes.
They claimed the items were not salvaged and could not be found in the stash.
Another report states that all Tribute of Armaments items disappeared after Patch 3.1.1.
A second player confirmed a similar loss, while another described losing six Mythic Tributes and around 70 Obducite-related Legendary Tributes after completing a Sigil and opening a Whisper Cache.
These inventory reports may be unrelated to the empty-chest bug.
There is not enough public evidence to connect them technically.
From the player’s perspective, however, they contribute to the same larger problem.
Tributes currently do not feel safe.
They may disappear before use, fail during use or open a chest containing the rarest reward in Sanctuary: clean air.
Blizzard Has Not Confirmed A Common Cause
At the time of writing, Blizzard has not publicly confirmed that all these Tribute problems share one cause.
The reports cover different platforms, different Tribute types and different points in the reward process.
One issue affects chest contents.
Another affects Rune rewards combined with a Bargain.
Others involve inventory items disappearing after patches or unrelated activities.
It is possible that Diablo 4 currently has several separate Undercity and inventory bugs rather than one large Tribute failure.
That distinction matters for the developers.
It matters considerably less to a player whose rare item has vanished.
There Is No Reliable Workaround For Empty Chests
No dependable workaround has emerged for the empty Tribute chests.
The issue does not appear to happen every run, and the affected players have not identified a guaranteed trigger.
That makes avoiding the problem difficult.
Players cannot simply disable one setting or relog before entering and know that the reward will work.
The safest option is also the least satisfying: consider holding the rarest Tributes until Blizzard acknowledges or fixes the issue.
That is particularly relevant for Mythic Tribute of Armaments items.
The guaranteed Torment XII reward makes each one extremely valuable, and replacing a wasted Tribute may take far longer than completing the Undercity run itself.
Players who decide to continue should document the run where possible.
Record the Tribute type, Bargain, difficulty, party status, chest type and whether the Tribute was removed from inventory.
A video showing the chest opening without rewards would provide stronger evidence than another description of the event.
Players Should Be Careful With Rune Bargains
The Rune Tribute report offers one potentially avoidable combination.
Players may wish to avoid pairing a Legendary Rune Tribute with a Veiled Crystal Bargain until the behaviour is clearer.
The report suggests that a Forgotten Souls Bargain may still allow runes to drop, but this has not been tested widely enough to treat it as a guaranteed workaround.
Anyone experimenting should begin with a less valuable Tribute rather than sacrificing the rarest version to scientific progress.
Diablo players have already performed enough unpaid quality assurance this season.
They do not need to fund the laboratory as well.
Empty Rewards Break The Entire Point Of The Undercity
The Kurast Undercity is built around controlled risk.
Players choose a Tribute, optionally select a Bargain and then race through a timed dungeon to maximise Attunement.
The run becomes harder or more demanding because the player is deliberately improving the reward.
That creates a satisfying contract.
More preparation and more pressure should lead to more focused loot.
An empty chest breaks that contract completely.
The player is no longer deciding how much risk to accept.
They are deciding whether the reward system itself will function.
No build can solve that.
No amount of damage reduction protects against the chest forgetting to contain items.
The Undercity Has A History Of Reward Problems
Kurast Undercity rewards have required several adjustments since the activity launched.
Blizzard previously increased the amount of random gear, guaranteed at least one Legendary item from successful runs and doubled gold rewards.
Tribute descriptions and reward interactions have also received clarification and fixes over time.
That history does not mean the current reports are automatically confirmed.
It does show that Undercity reward delivery is a complicated system involving Tributes, Bargains, Attunement, bonus chests and party interactions.
Every additional layer creates another place where the result can fail.
The system is supposed to offer precision.
It currently resembles a vending machine with six payment slots and a handwritten sign saying “sometimes.”
Party Play May Be Part Of The Investigation
The original empty-chest report involved a mixed-platform group.
That raises questions about whether party state, ownership of the Tribute or progression differences between players affect the chest.
It is not yet clear whether the player who opens the chest must be the same person who supplied the Tribute.
It is also unclear whether every party member’s Trials and Tributes progression is being checked correctly.
Blizzard will need to test solo runs and groups separately.
Cross-platform parties, different Tribute owners and multiple bonus chests could all produce different results.
Until more evidence appears, players should avoid claiming that party play definitely causes the bug.
It is simply one of the variables present in the current reports.
Lost Tributes Need To Be Restored
Fixing the underlying bug will prevent future losses.
It will not compensate players whose Tributes have already disappeared or been consumed by empty chests.
Blizzard should investigate whether affected inventory and reward transactions can be identified through server records.
If the system recorded a Tribute being consumed without a corresponding reward, restoration should be possible in principle.
That may be difficult across thousands of accounts, but the rarity of Mythic Tributes makes compensation important.
Players should not be told to farm another one because the first vanished inside a confirmed technical failure.
Diablo is allowed to be cruel.
The database should not roleplay as Mephisto.
Do Not Spend Your Best Tributes Casually
Until the issue is clarified, players should treat high-value Tributes carefully.
Check the inventory before entering.
Avoid untested Bargain combinations.
Consider recording Mythic Tribute runs.
Make sure the party understands who supplied the Tribute and who will interact with each chest.
None of those steps guarantees protection.
They may at least provide clearer evidence if the reward fails.

Targeted Farming Needs Guaranteed Delivery
Players can tolerate a bad reward.
They can receive the wrong Mythic, an unwanted Rune or another item with precisely the affixes their build does not use.
That is Diablo.
An empty chest is different.
There is no roll to blame, no build decision to reconsider and no unlucky item to salvage.
The reward system simply fails to complete the transaction.
Tributes are supposed to give players more control over loot.
Before Blizzard expands that system further, it needs to guarantee something more basic.
When a player pays to open a chest, the chest should contain an item.
This is not advanced game design.
It is the minimum legal definition of a chest.
